E-Bike Conversion Kits: Hub Motor vs Mid-Drive vs Controller Swap — How to Choose

If you already have a bike and want to make it a genuinely high-performance electric machine, there are three fundamentally different ways to get there: swap in a hub motor kit, swap in a mid-drive kit, or upgrade the controller on a system you already have. Each path has a different feel, a different power ceiling, and a different ideal use case. Here's how to pick the right one.

Option 1: Hub motor conversion kit

A hub motor replaces your wheel with one built around a gearless, direct-drive motor. Hub motors are the right call when you want maximum simplicity and reliability. There's no gearbox to maintain, minimal drivetrain wear from the motor itself, and the power delivery is smooth and consistent whether you're pedaling or riding throttle-only. The tradeoff is weight distribution (the motor lives in the wheel) and somewhat less low-speed climbing torque per watt than a mid-drive.

Option 2: Mid-drive conversion kit

A mid-drive motor mounts at the bottom bracket and drives the crank directly, which means it can use your bike's existing gears to multiply torque. Mid-drives are the right call when climbing power and gear-multiplied torque matter more than outright top speed, think steep singletrack, loaded cargo runs, or anywhere you want the motor working with your drivetrain instead of independent of it. The tradeoff is more wear on your chain and cassette (the motor's power runs through them) and a bit more mechanical complexity than a hub motor.

Option 3: Controller swap

If you already have a capable motor and battery, sometimes the highest-leverage upgrade is the controller itself. A controller is what translates throttle input and battery voltage into actual motor output, and a stock controller is often the single biggest bottleneck in an otherwise capable system. How to choose

Ask yourself what you actually need more of:

  • Want the simplest, most reliable setup with strong top speed? Hub motor kit.
  • Want maximum climbing torque and don't mind extra drivetrain wear? Mid-drive kit.
  • Already happy with your motor and battery, just want more power out of them? Controller swap.
